AI and Workforce Reductions: Why Employers Should Proceed Carefully

Artificial intelligence (AI) is transforming work, helping employers streamline repetitive tasks, standardize processes, and analyze large amounts of data more efficiently.
 
But using AI to reduce headcount can create significant operational, legal, and employee-relations risks.
 
According to Gartner, they are predicting that by 2027, half of companies that cut customer service staff because of AI will rehire employees for similar work. The broader lesson is clear: AI is most effective when it supports, rather than replaces, human expertise and judgment.
 
AI-related layoffs are also becoming more complex. In one notable example, META is facing a class-action lawsuit alleging that AI was used in a discriminatory way to determine who would be laid off.
 
States are beginning to require greater transparency as well. Effective October 1st in Connecticut, employers submitting written layoff notices under the federal WARN Act must disclose whether the layoffs are related to AI or another technological change.
 
Similarly, a pending New York bill would require businesses to report how AI affects worker displacement, reduced hours, and roles that are no longer filled.
 
Rather than asking, “What jobs can we cut?” employers should ask, “What work should our people still be doing?”
 
Consider the following:
 
1. Define high-value work: Identify the outcomes that matter most to the business.

2. Evaluate roles before eliminating them: Consider the broader value roles provide, including leadership pipelines, institutional knowledge, and unique perspectives.

3. Invest in training: Equip employees to use AI tools effectively, safely, and productively.
 
Contemplate how AI affects skills, culture, employee experience, and long-term capability. Organizations that approach AI strategically are more likely to see lasting benefits. Used well, AI can be a force multiplier—not merely a replacement for human talent.
